🗺️ Strategic Blueprint · BOS v1.7 · 🟡 Draft
Where REMAP is going and how we plan to get there. Completed with the leadership team and reviewed at the start of every quarter.
Draft for the October Blueprint session. The direction is set; wording and figures may still change after that session.
The Blueprint has two halves:
It is a living document. The leadership team works through it together and updates it at the start of every quarter.
Who we are: the non-negotiable behaviours that define REMAP.
| Value |

🧪 The Colleague Test: would you be happy working with this person? (Informally: don't be an asshole.)
Consolidated from the 2025 handbook values: innovation, collaboration, integrity, continuous learning, empowerment, output over hours.
Why we exist and what we do better than anyone.
Purpose
To turn complex technology into clear, effective action, so that business owners can realise their potential and create lasting real-world impact.
Our niche
Embedded AI Specialists for small and medium service businesses that need to adapt, adopt and stay relevant in the age of AI, and want to be led through it.
The long-range goal that drives everything.
By 2036, REMAP is the way small and medium businesses across Asia Pacific, the US and the UK bring AI into how they work, and our clients lead their industries because of it.
An operating system for adopting technology, delivered by embedded specialists and by the system itself running inside client businesses. Founder-independent, debt-free, and known for clients who leave as advocates.
Measured by what our clients become, not by our own size.
Who we serve and how we stand apart.
Service-based businesses of $2M–$40M revenue (10+ staff) with a reachable owner, in Asia Pacific first and the US and UK, that know they need AI or automation, are unsure where to start, and can carry a monthly seat for six months or more.
Full definition: Ideal Client & Referral Partner Profile.
Assess → Roadmap → Embed → Deliver → Review
| Stage | What happens |
|---|---|
| Assess | Remote assessment (intelligence.remap.ai) and discovery |
| Roadmap | A REMAP-owned roadmap in month one |
| Embed | A specialist embedded within 10 days of funds received |
| Deliver | First project live in month one |
| Review | Strategy review at month 2.5 and quarterly; the value loop surfaces the next project every week |
If you are not happy with your specialist at any point, we replace them at no cost. If your business comes under pressure, you can step down or pause rather than leave, and come back without re-selling.
Where the business stands at 31 December 2028.
| Target | |
|---|---|
| Revenue | $300,000 seat MRR (≈ $3.6M ARR), ~60 active seats. A second year of 3 gross / 2 net placements a month after reaching $200k in Dec 2027. MOR and SaaS MRR tracked separately, on top. |
| Profit | > 25% net profit, sustained every quarter of 2028. Debt-free: all startup capital repaid by 31 Dec 2028. |
| Key measurables | 60 seats · churn ≤ 3% / month · average contract term ≥ 6 months · no client > 15% of MRR · bench fills any seat within 10 days · Integrator / COO and every Tier 2 seat held by someone other than the founder |
What it looks like
A self-sustaining business with no founder dependency: the Integrator and every function seat filled, the founder in the Visionary seat only, and the Weekly Leadership Sync running the company without him in the room. Two operating entities (Services and SaaS) trading cleanly, with agent-led operations across Tier 3 and a human core. The operating system that runs REMAP is productised and running inside client businesses. The leadership team is choosing what 2029 and 2030 look like from a position of strength, not obligation.
What must be true by 31 December 2027.
| Target | |
|---|---|
| Seat MRR | $200,000 / month (≈ $2.4M ARR). From $30,000 in Sep 2026: $10,600 net new MRR every month for 16 months. |
| Active seats | 40 seats at ~$5,000 average. From ~7 today: 3 gross placements a month, 2 net after churn. |
| Churn assumption | 4% of MRR per month. Gross new MRR required rises from ~$12k / month (Sep 2026) to ~$18k / month (Dec 2027). |
| Cost model | Break-even ≈ $30,000 seat MRR. September 2026 is break-even; every dollar of growth from here is profit. Detailed cost structure is in the Finance & Capital Register (restricted). |
| Net profit | 25% minimum floor at every stage of the plan. |
| Cash & capital | All clients pay upfront; no seat starts and no AIS is engaged until funds are received, so growth is self-funding. Repaying the founder-secured startup capital in full by 31 Dec 2028 is a company goal and a scorecard line. Terms are in the Finance & Capital Register (restricted). |
| Date | Seat MRR | Active seats |
|---|---|---|
| Dec 2026 | $70k | ~14 |
| Jun 2027 | $135k | ~27 |
| Dec 2027 | $200k | 40 |
The 1-year plan is broken into 90-day company and seat priorities. See Quarterly Priorities for Q4 2026.
Strategic issues that cannot be resolved in a single week are tracked using the SDR framework. See Issues Register.
